An embedded senior team shipping weekly from the client’s repositories, adding AI features with rigorous evaluation, and leaving a platform that passed technical diligence.
The challenge
The company had product-market fit and a roadmap longer than its engineering team could deliver. Hiring was slow, the platform carried debt from a fast first two years, and the next funding round would bring a technical diligence the company was not prepared for.
Our approach
We embedded a team of four senior engineers in the client’s organization—its repositories, its rituals, its on-call rotation. Half of the capacity went to roadmap features and half to the platform: tests, observability, security controls, and the documentation a diligence process requires. AI features shipped with evaluation suites rather than assumptions.
What we built
- Roadmap features delivered weekly alongside the in-house team
- Test and CI coverage on the revenue-critical paths
- Security and access controls with an evidence trail
- Two AI features with evaluation and cost budgets
- A technical diligence package the founders could hand over
What changed
- Engineering throughput increased without adding management layers
- The platform passed diligence, and the remaining debt was a list rather than a surprise
- The in-house team inherited practices rather than dependencies
