Public benchmarks measure a model on someone else’s task. An evaluation framework measures the whole system on yours.
Public benchmarks measure a model on someone else’s task. The number that matters is how the whole system—model, retrieval, prompts, guardrails, and integration—performs on the organization’s own task, with its own data, against a standard its own business has set. That number does not exist until the organization builds the framework that produces it.
What an evaluation framework is
A set of real cases with agreed answers, a means of running the system against them automatically, and a scoring method the business accepts. Fifty cases is a starting point; two hundred is comfortable. The cases must include the difficult ones: the ambiguous file, the hostile input, the document in the wrong language, the question the system must refuse.
What to measure
- Correctness—graded by people who do the job, not by another model alone.
- Groundedness—whether every claim traces to a source the user can open.
- Refusals—the ten things the system must never do, tested on every run.
- Cost and latency—per case, because an answer that costs a dollar and takes a minute is a different product.
- Drift—the same suite, run weekly in production, so that a vendor’s silent model update appears as a number rather than a complaint.
Why it changes the economics
With a framework in place, every decision becomes inexpensive: change the model, adjust a prompt, add a guardrail, and read the score. Without one, every change is a debate. We build the framework before the system and hand it over with the code. It is the most valuable asset we leave behind.
